Employee-Owned Trucking Fleets Turn Driver Retention Into Shipper Capacity Data

Shippers usually evaluate a truckload carrier through price, on-time performance, claims, safety, and tender acceptance. Driver retention often remains buried in an annual sustainability report or recruiting presentation. That is a mistake: workforce stability helps determine whether the capacity promised in a bid will still be seated, safe, and available when freight actually moves.
Nussbaum Transportation offers a useful case. FreightWaves reports that the 80-year-old, 600-truck carrier runs annual driver turnover in the 35% to 39% range and credits its employee stock ownership plan, established in 2018, as a central part of its retention strategy. In a truckload sector where annual turnover can approach 100%, that gap is commercially significant.
Employee ownership is not automatically a guarantee of service, nor should procurement award freight based on corporate structure alone. But it illustrates a broader principle: tenure, engagement, and replacement rates are operating data. When measured alongside equipment, lane performance, and acceptance behavior, they can reveal how durable a carrier's capacity really is.
Driver Turnover Is Capacity Turnover
A tractor on a fleet list is not necessarily usable capacity. It needs a qualified driver who understands the carrier's equipment, procedures, customer requirements, and operating network. When a driver leaves, the carrier incurs recruiting, screening, orientation, and training time. The tractor may sit, move less productively, or require a substitute unfamiliar with a shipper's facility.
The contrast across fleet models is striking. Logistics Management reported that private fleets averaged 14.25% driver turnover over 15 consecutive years, while average driver retention was 9.5 years in 2022. Another Logistics Management analysis noted that annual turnover at large truckload carriers averaged 94% from 1995 through 2017, compared with 79.2% at small truckload carriers.
Those figures are not perfectly comparable: private and for-hire fleets operate under different networks, compensation models, and home-time patterns. Yet they show why a simple tractor count can exaggerate the dependable capacity available to a shipper. A 600-truck fleet with turnover around 35% to 39% may have a very different continuity profile from one replacing most of its driver workforce each year.
Stability Shows Up in Service
Longer-tenured drivers accumulate practical knowledge that rarely appears in an EDI message. They know which entrance a facility uses after hours, how early a congested receiver will accept arrivals, which documents a security gate expects, and whom to contact when a seal or appointment does not match.
That familiarity can improve several shipper outcomes:
- Tender reliability: A carrier with fewer unseated tractors has a stronger chance of covering the capacity it committed during an annual bid.
- Network productivity: Experienced drivers lose less time to avoidable routing, check-in, documentation, and equipment errors.
- Safety continuity: Stable teams have more exposure to the carrier's coaching, maintenance reporting, and customer-specific procedures.
- Exception recovery: Tenured drivers and dispatchers are more likely to recognize an abnormal event early and follow a familiar escalation path.
- Customer consistency: Repeated facility knowledge reduces the operational variability created when every load feels like a first visit.
None of this means a long-tenured workforce eliminates late deliveries or accidents. It means workforce churn should be treated as one leading indicator of execution risk, then tested against shipment results.
Add Workforce Stability to the Carrier Scorecard
Procurement teams can turn retention into a useful capacity signal without building a complicated human-resources audit. Add a workforce-stability section to the quarterly carrier scorecard and weight it alongside traditional operating measures.
Start with annualized driver turnover, reported consistently by fleet and operating segment. Pair it with median driver tenure, the percentage of tractors currently seated, average time to fill an open seat, and the share of loads handled by drivers with at least one year at the carrier. For dedicated operations, track tenure on the specific customer account rather than across the entire company.
Then connect those indicators to observable service data: primary tender acceptance, late pickup frequency, preventable safety events, appointment failures, and loads recovered through brokerage or subcontracted capacity. A low-turnover carrier that performs poorly should not receive a free pass. Conversely, a carrier with higher churn but excellent acceptance and service may have effective recruiting and training controls.
A practical score could allocate 15% to workforce stability, with the balance assigned to service, safety, capacity fulfillment, cost, and data quality. Trend matters more than a single snapshot. A rapid rise in turnover or fall in seated-tractor percentage may warn of future service deterioration before on-time delivery metrics move.
Request Aggregates, Not Driver Records
Shippers have a legitimate interest in capacity resilience, but not in individual employment files. Carrier requests should stay at the aggregate level and include clear definitions, reporting periods, and fleet segments.
Useful requests include quarterly turnover bands; median tenure; seated versus authorized tractor counts; average orientation class size; 30-, 90-, and 180-day retention; and the percentage of assigned drivers trained for the shipper's facilities. For safety, request aggregated preventable-event rates and training completion, not personal medical, compensation, disciplinary, or demographic information.
Contracts should restrict the data to carrier management and sourcing purposes. Small groups should be suppressed where reporting could identify an individual. The carrier should also state whether figures cover company drivers, owner-operators, dedicated drivers, or the full network, because mixing those populations can make comparisons meaningless.
Turn a People Metric Into an Early Warning
Employee ownership may align drivers with the long-term value of the business, but the procurement lesson is larger than the ESOP structure. Shippers should ask whether the people behind an awarded fleet are likely to remain there—and whether the carrier can prove that stability through consistent, privacy-safe measures.
When workforce indicators live beside tenders and shipment events, transportation teams can test the relationship rather than relying on anecdotes. They can see whether deteriorating retention precedes rejected loads, whether experienced account drivers reduce facility exceptions, and whether a stable fleet deserves a larger routing-guide allocation.
