Direct mail has a routing problem that looks deceptively simple. A campaign leaves a production site, enters the U.S. Postal Service network, and reaches recipients. But the shipper can often choose where prepared mail enters that network. That choice determines how much upstream transportation the mailer performs, how much postal processing remains, and how confidently the campaign can meet its in-home window.

Routing intelligence turns that choice into a shipment-level decision rather than a static rule. Instead of always inducting locally or always hauling mail as deep as possible, it compares the economics and operational constraints of each eligible entry point. The goal is not merely the lowest linehaul rate. It is the lowest expected delivered cost that still protects timing and acceptance.

The scale is already real. In an Inbound Logistics profile, Lob Chief Supply Chain Officer Brent Hagan described routing intelligence that selects an efficient postal entry point for every mailpiece. He also cited the platform's first dropship mailing at approximately 2 million pieces. At that volume, even small improvements in miles, handling, or rework compound quickly.

The entry point changes the cost-to-serve equation

A mailer entering near its production plant transfers more of the journey to USPS. That can simplify outbound transportation, but it also leaves more postal processing and distance between induction and the final delivery unit. Moving prepared mail closer to destination can reduce downstream touches and improve control of the delivery window, but it adds linehaul, appointment, consolidation, and driver costs.

The routing decision should therefore score at least four variables:

  • Linehaul economics: miles, equipment utilization, stop count, fuel exposure, and any consolidation opportunity across campaigns.
  • Delivery timing: production release time, drive time, appointment availability, postal processing expectations, and the promised in-home date.
  • Mail preparation: address density, sortation depth, containerization, documentation, and eligibility for the intended entry option.
  • Execution risk: missed cutoffs, rejected loads, weather, capacity shortages, and the cost of recovery when a plan fails.

These tradeoffs matter because postal transportation economics are moving. Supply Chain Dive reported that USPS inter-facility air transportation expense rose 4.7% year over year to $509 million in its fiscal third quarter, while highway transportation expense increased 4.1% to nearly $1.6 billion. The agency attributed the changes partly to fuel costs and shifting volume between highway and air. A routing model should not assume that the network's cost and service relationships remain fixed.

The same report says USPS moved more First-Class Mail and Marketing Mail to air to help meet contract requirements. Meanwhile, an 8% temporary package-price increase helped raise package-service revenue 7.7%, even as package volume fell 3.4%. Those figures concern a broader network than direct mail alone, but they underline the planning lesson: transportation mode, volume, service standards, and pricing interact. Entry strategy needs current data.

Start with clean demand and acceptance data

An optimizer cannot repair weak inputs. Address quality comes first because destination geography drives density, sortation, and entry eligibility. Undeliverable or miscoded records distort the apparent volume assigned to each destination and can make a supposedly efficient consolidation uneconomic.

The minimum usable data set includes:

  • validated delivery addresses and destination codes;
  • mail class, format, weight, dimensions, and piece count;
  • required delivery window by segment or campaign;
  • production completion forecast and hard dock cutoff;
  • eligible postal facilities, acceptance hours, appointments, and preparation rules;
  • available carriers, transit times, rates, capacity, and historical reliability;
  • actual induction scans, exceptions, and final delivery performance.

Density is especially important. Deep entry may look attractive for a large national campaign, yet some destination clusters will justify direct linehaul while sparse clusters should remain consolidated through an upstream point. The right unit of analysis may be a tray, pallet, destination group, or shipment—not the entire campaign.

Build the decision into the TMS workflow

The repeatable process begins when the campaign becomes operationally firm, not when the truck reaches the dock. A transportation management system should ingest the address distribution and production schedule, generate eligible entry scenarios, and calculate a landed score for each.

That score should combine quoted linehaul, expected postal charges, handling, appointment risk, and the financial effect of missing the target window. A retailer's promotion that arrives after a weekend event has a different lateness cost than a routine account notice. The optimizer should make that distinction explicit.

Next, apply feasibility gates. Reject any plan that cannot meet preparation rules, acceptance hours, equipment availability, or realistic drive time. Optimization among infeasible routes produces elegant nonsense. For the remaining choices, reserve the carrier and appointment together, issue load and container instructions, and retain the data used to approve the route.

Execution should run by exception. The TMS can compare production completion, pickup, arrival, appointment, and induction milestones with the plan. If production slips, it should recalculate—not simply push the original route later. A shallower entry point may protect acceptance; an alternate carrier may protect the delivery window; or the business may decide that the campaign should move as scheduled with a revised expectation.

Measure outcomes, not theoretical savings

Every mailing should close the loop with planned versus actual linehaul cost, cost per thousand pieces, on-time induction, acceptance failures, rework, and delivery-window attainment. Segment results by production site, carrier, postal facility, destination density, and mail format.

The most useful metric is expected delivered cost per thousand pieces, including exception cost. A route that saves on transportation but causes repeated appointment misses is not cheaper. Likewise, a deep-entry strategy that improves speed without business value may be unnecessary spend.

Direct-mail routing intelligence is ultimately disciplined orchestration. It connects address data, production reality, transport capacity, postal acceptance, and customer promises in one decision record. With that foundation, shippers can choose the entry point shipment by shipment—and improve the model every time mail moves.
